China OEM manufacturing process: from product brief to production

Successful custom manufacturing depends less on finding the first factory that says yes and more on controlling requirements, evidence and approvals from the first quotation through production.

Treat the specification as a controlled decision record

An OEM or ODM project often begins with a reference item, sketch or incomplete requirement. Before requesting prices, turn that material into a brief that separates fixed requirements, acceptable alternatives and questions that need factory or specialist input.

Every material change after quotation can affect tooling, minimum quantities, testing, packaging, lead time and price. Record revisions and connect each commercial approval to the exact version of the product and packaging that was reviewed.

1. Build a usable product and commercial brief

Describe what the product must do, its dimensions, materials, finishes, tolerances, target quantity, destination market, packaging, branding and target schedule. Use drawings and measurable requirements wherever appearance alone is not enough.

Identify regulatory, safety, intellectual-property and testing questions early. A sourcing coordinator can organize these questions, but qualified specialists should resolve matters that require engineering, legal or certification judgment.

  • Product function, dimensions, materials and performance
  • Expected order quantity and acceptable minimum order quantity
  • Branding, labeling, packaging and carton requirements
  • Destination market and known compliance obligations

2. Compare factories and quotations on the same basis

A low unit price is not comparable if it assumes a different material, tolerance, packaging, tooling ownership or shipping term. Send a consistent request and require suppliers to list assumptions, exclusions and optional costs.

Review the legal supplier identity alongside visible manufacturing relevance. Ask which steps are performed in-house, which are subcontracted and who is responsible for quality when an outside process is used.

3. Use samples as approval evidence, not as informal references

Define whether the sample is a visual prototype, engineering sample, tooling sample or pre-production sample. Each answers different questions. Record the sample version, review results and approved deviations.

Do not approve mass production with a vague message such as looks good. Link approval to dated photos, measurements, test results and the current specification. Keep an approved reference sample where practical.

4. Confirm production controls before paying the main balance

Before production, confirm the final specification, approved sample, quantity, schedule, quality plan, packaging, inspection points and change-control process. The contract should state which documents and approvals define an acceptable product.

Match payment stages to evidence where commercially possible. Depending on risk, that may include tooling completion, approved samples, material readiness, in-process evidence, pre-shipment inspection and verified shipping documents.

Questions about OEM manufacturing in China

What is the difference between OEM and ODM?

In common sourcing usage, OEM usually means manufacturing to the buyer's design or specification, while ODM starts from a supplier-developed design that the buyer may adapt or brand. The contract should define the actual design, tooling and intellectual-property rights rather than rely on the label.

Should I choose the lowest quotation?

Only after confirming that materials, quality criteria, packaging, tooling, testing, quantities and shipping terms are comparable. An unexplained price gap is a question to investigate.

Does an approved sample guarantee mass-production quality?

No. It establishes a reference. Production controls, change management and an appropriate inspection plan are still needed to test whether the order matches the approval.
